Why inbox rules, stale metrics and AI personalization are rewriting the playbook for teams selling into chain accounts

 

Email still beats almost every other channel for return on effort. However, the rules have changed underneath everyone’s feet, and a lot of B2B teams selling into chain accounts haven’t caught up.

CAN-SPAM is still federal law number one, unchanged since 2003. What’s changed is everything layered on top of it. Google and Yahoo now enforce their own authentication and unsubscribe rules with real delivery consequences, and since November 2025 noncompliant mail gets rejected outright rather than routed to spam. The maximum federal penalty sits at $53,088 per violating email, and liability follows the brand even when a partner sends on its behalf. Underneath it all is authentication: SPF, DKIM and DMARC, with BIMI now putting a verified logo in the inbox for senders who’ve earned it. Before the next send, confirm all three are aligned, and if cold outreach is part of the mix, run it from a separate warmed domain.

Open rate and click rate are both worse metrics than most teams realize. Apple’s Mail Privacy Protection inflates reported opens 15 to 20 percent, and corporate scanners like Proofpoint auto-click links before a human ever sees the message, inflating click-through rates by 70 percent or more. Replies, meetings booked and pipeline the CRM can trace directly back to a send are the only signals worth trusting now.

Personalization has moved well past a first name, and increasingly the first reader isn’t human at all. HubSpot splits AI’s work into two jobs: predictive AI decides who gets a message and when, generative AI writes it. Gmail’s own AI inbox summaries now reach billions of inboxes, so subject lines and preview text need to front-load the point instead of teasing it. For a chain-account seller, the goal stays the same either way: match the message to the actual person, proof for a category buyer, a how-to for an operations director, an objection cleared for a stalled procurement contact.
